The causal architecture of the entrepreneurial pivot: an expert-based model from an emerging market ecosystem

The entrepreneurial pivot is a critical mechanism for startup survival, yet the complex interdependencies and causal hierarchy among its diverse drivers remain insufficiently understood. Prior research has identified numerous factors that can trigger a pivot, but these have often been examined as isolated variables rather than components of an integrated system. This study addresses this gap by mapping the causal architecture of pivot drivers within an emerging market context. Using the Decision-Making Trial and Evaluation Laboratory (DEMATEL) method, data were collected from 11 entrepreneurs and experts in the Iranian entrepreneurial ecosystem. The analysis reveals a clear hierarchical structure, identifying Market and Customer as the most influential root causes driving subsequent changes in Strategy & Business Model and Competition, with Finance acting as a pivotal intermediary. The study contributes a systemic and hierarchical model of entrepreneurial pivots, advancing theoretical understanding through the integration of market-learning and resource-based perspectives. It also offers a diagnostic framework for distinguishing between root-cause signals and symptomatic effects, enabling entrepreneurs and investors to anticipate and manage strategic adaptation more effectively in volatile and resource-constrained environments. In practical terms, the model equips decision-makers with a structured tool for prioritizing actions, allocating scarce resources, and designing more resilient pivot strategies.
